The seven cost lines in every ERP project

  1. Software. For packaged ERP: licences or subscriptions, usually per user per month, by module and edition. For custom ERP: a one-time build fee.
  2. Implementation. Configuring the system to your processes: discovery, setup, workflows, reports, testing, go-live support.
  3. Data migration. Cleaning, mapping and loading customers, items, open orders, balances and history.
  4. Integrations. Ecommerce, payments, banks, shipping, payroll, CRM, EDI. Priced per connection.
  5. Customisation. Anything the standard product does not do. On packaged ERP this is where budgets grow.
  6. Training and change. Staff time, documentation, and the productivity dip around go-live.
  7. Running costs. Subscription renewals, hosting, support, upgrades and the partner or developer you keep on call.

Step 1: Size the project

Write down five numbers. They drive almost everything else.

  • Users: full users, and occasional or view-only users.
  • Modules: finance, inventory, purchasing, sales, warehouse, manufacturing, projects, HR.
  • Entities, warehouses and currencies.
  • Integrations: count each system that must exchange data.
  • Years of history to migrate.

Step 2: Estimate packaged ERP

Use this formula with written quotes from the vendor and an implementation partner:

Year one = (users x price per user x 12) + implementation services + migration + integrations + customisation + training

Each later year = subscription (allow for annual increases and added users) + support + ongoing changes

Three things to check in the quote:

  • Implementation is commonly quoted at one to two times the first-year software cost, and more for complex operations. If a quote shows much less, ask what has been left out.
  • Which modules and user types are included, and what the renewal price will be.
  • Whether customisations survive upgrades, and who pays when they do not.

Step 3: Estimate custom ERP

Step 4: Compare over five years

Year one almost always favours whichever option has the lower upfront cost. The honest comparison is the five-year total.

Fill in your own figures for each row across five years and total both columns. The crossover point, where cumulative subscription passes the one-time build, is the number worth knowing. For many growing companies it falls between year two and year four.

ERP cost for a small business

For a small business the calculation is usually simpler, and it often points to buying:

  • Under about ten users with standard processes, a small-business accounting or ERP package is almost always cheaper for years.
  • Custom starts to make sense when you are paying for several separate tools plus spreadsheets to connect them, or when your process is unusual enough that you are paying for customisation anyway.
  • Whatever you choose, cap the scope of version one. The most expensive ERP projects are the ones that tried to do everything at once.

Costs people forget

  • Your own staff time for discovery, testing and data clean-up. It is real cost even though no invoice arrives.
  • Running old and new systems in parallel for a few weeks.
  • Reports. Every department has ten it cannot live without.
  • Contingency. Ten to twenty percent is prudent on any ERP project.
